a design operating model, but not all organizations are intentional about creating it<\/p>\n<ul>\n<li>Often it gets established by accident, or without deliberate thought<\/li>\n<\/ul>\n<p>In this situation, design gets fitted around other work and priorities of business or technology<\/p>\n<ul>\n<li>Worst case scenario design ends up being the means to fix what development has delivered and as a result, organizations struggle to create valuable experiences for customers<\/li>\n<\/ul>\n<p>Organizations need to be deliberate about shaping and evolving their design operating model &#8211; bringing the design, business, and tech perspectives together at an even eye-level<\/p>\n<p>Seeing people use products and not leverage a massive number of features made me question:<\/p>\n<ul>\n<li>What have I missed?<\/li>\n<li>Why are they not using it?<\/li>\n<li>Is this relevant or did I just code for the sake of coding?<\/li>\n<li>I learned:\n<ul>\n<li>The starting point is not to assume that everyone understand design or how design works for business and technology<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<p>One of the things that I really advocate is bringing design on an equal eye level with technology and business<\/p>\n<p>I believe that our role as designers (beyond design itself) is to<\/p>\n<ul>\n<li>Invite others into the process<\/li>\n<li>Create an environment that encourages creativity and collaboration<\/li>\n<li>What is the purpose of an intentional design operating model?<\/li>\n<\/ul>\n<p><img loading=\"lazy\" decoding=\"async\" class=\" operating model is to:<\/p>\n<ul>\n<li>Place the customers at the center of the whole organization, not just designers<\/li>\n<li>Focus on customer value outcomes as strong digital product teams\n<ul>\n<li>Not being driven by outputs which is null value to customers<\/li>\n<\/ul>\n<\/li>\n<li>Create the conditions and environment for design to flourish\n<ul>\n<li>Where design is a cross practice collaboration and embraced by all with no boundaries to collaboration<\/li>\n<li>Design is leading rather than following<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li>How do we put the customer at the center of everything that we do?<\/li>\n<li>How do we get everyone (product teams and the wider organization) to focus on customer value outcomes?<\/li>\n<li><strong>How can we create the right the dimensions we need to consider, and the levers we can use to bring design on even eye level with business and technology<\/li>\n<\/ul>\n<p><strong>4 Dimensions<\/strong><\/p>\n<ol>\n<li>Customers, users, market &#8211; for whom we are creating products and services<\/li>\n<li>Organizational context<\/li>\n<li>Product teams<\/li>\n<li>Practices such as design, business, and technology<\/li>\n<\/ol>\n<p>3 of these dimensions are within the organization<\/p>\n<p>We may ask:<\/p>\n<ul>\n<li>How is the purpose of the design operating model realized?<\/li>\n<li>How does the organization place the customers at the center of their strategy?<\/li>\n<li>How do teams stay focused on customer value outcomes?<\/li>\n<li>How do communities of practice create the environment for design to flourish?<\/li>\n<li>How does the organization foster this?<\/li>\n<\/ul>\n<p>Across the organizational dimension we have 3 levers and constraints affecting change:<\/p>\n<ul>\n<li>People: Their capabilities, mindsets and incentives that drive behavior<\/li>\n<li>Rituals, processes, tools: Can include things like as a design system<\/li>\n<li>Structures: The organization, program, and team, but also the physical environment<\/li>\n<\/ul>\n<p>However, these levers alone are not sufficient to affect change<\/p>\n<ul>\n<li>It requires:\n<ul>\n<li>Strategic and operational alignment between product teams and the organization<\/li>\n<li>Socializing the message across teams, departments, and the organization, to take people on a journey with us and see the value that the design operating model creates<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p>Looking closer at this model you will notice that it represents an integrated approach<\/p>\n<ul>\n<li>At the core of the operating model our design, business and technology collaborate, jointly shaping strategy and a common governance model<\/li>\n<li>This is key to enable <strong>organizations to lead by strategy<\/strong><\/li>\n<li>Where we have a common goal<\/li>\n<\/ul>\n<p>This contrasts with organizations who lead by structure<\/p>\n<ul>\n<li>Often built around power, and dividing work by department or supplier<\/li>\n<\/ul>\n<p>Design operating model<\/p>\n<ul>\n<li>We can use it to be intentional about designing our design operating model<\/li>\n<li>Also helps us to assess where our development<\/li>\n<\/ul>\n<\/li>\n<li>Co-creation is critical to reduce redundancy at a mass level and ensure High Design Fidelity<\/li>\n<\/ul>\n<p><strong>False Start: Digital Product Team<\/strong><\/p>\n<ul>\n<li>Design is not ready at the right time and its suffering because it\u2019s not being considered at first thought<\/li>\n<li>In the best-case scenario \uf0e0 Rework<\/li>\n<li>In the worst-case scenario \uf0e0Product failure<\/li>\n<li>Product team it might not be perceived as having a false start because during all of this they\u2019re under time pressure, technical release pressure, and think that by doing the sprint showcases, they\u2019re doing their jobs<\/li>\n<\/ul>\n<p><strong>However, no journey can be without it flaws<\/strong><\/p>\n<p>Today we see a large program of work with teams and over 100 people and they are a high-performing programs with an efficient design operating model<\/p>\n<p>Key to success<\/p>\n<ul>\n<li>Teams have visibility of stories 2 sprints ahead of the delivery sprint\n<ul>\n<li>This creates an environment that gives teams<strong> time and space to prepare<\/strong>\n<ul>\n<li>Carry out research with users<\/li>\n<li>Create designs<\/li>\n<li>Carry out experiments<\/li>\n<li>Create new components for the design system that are ready and added process and the key rituals that enable it<\/p>\n<ul>\n<li><strong>Prioritization<\/strong><\/li>\n<li>Takes place every 4 weeks<\/li>\n<li>Involves all Product Owners from all teams, across the program\n<ul>\n<li>Sit together and prioritize the stories for the month ahead<\/li>\n<\/ul>\n<\/li>\n<li>It\u2019s a big coordination effort, but it provides the needed visibility for teams: 2 sprints ahead of the delivery sprint<\/li>\n<li>Allows for adaptability of what comes next at a 4-week cadence<\/li>\n<\/ul>\n<p><strong>Assigning a \u201cFeature Driver\u201d<\/strong><\/p>\n<ul>\n<li>This can be a Business Analyst, Designer, or Developer who is responsible for feature kick-off and preparation<\/li>\n<li>Collaborate with others to achieve it<\/li>\n<\/ul>\n<p><strong>Research and Solutioning Phase<\/strong><\/p>\n<ul>\n<li>teams create shared understanding of customer needs and collaborate on a solution<\/li>\n<li>This is not a linear process<\/li>\n<li>Teams iterate to explore and find the best solution<\/li>\n<\/ul>\n<p><strong>The Design Huddle<\/strong><\/p>\n<ul>\n<li>Key ritual for designers where they do design critiques<\/li>\n<li>Discuss everything that happens in the application to be able to create a coherent service design<\/li>\n<li>Discuss new components that are needed for the design system<\/li>\n<\/ul>\n<p><strong>The Front-End Guild<\/strong><\/p>\n<ul>\n<li>Plays an important role in the preparation process<\/li>\n<li>The Guild own\u2019s and evolves the design system\n<ul>\n<li>Has its own backlog of work<\/li>\n<\/ul>\n<\/li>\n<li>How does the guild evolve the design system?\n<ul>\n<li>Designers fill the guild\u2019s backlog, after they discussed the new components in the huddle then creates, documents, and makes the new components usable\n<ul>\n<li>The new component is ready and added to the design system before it gets used the first time in the delivery sprint<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<p>The <strong>Delivery Sprint<\/strong><\/p>\n<ul>\n<li>Designers and developers pull components from the design system and deliver the desired feature<\/li>\n<\/ul>\n<p><strong>Design System <\/strong><\/p>\n<ul>\n<li>Acts as a single source of truth and facilitates collaboration among design and tech<\/li>\n<li>This is the ideal scenario but there are still situations where this <strong>fails,<\/strong> and a team needs a component faster<\/li>\n<li>In that case, teams build the component first, and gets incorporated into the design system afterwards<\/li>\n<li>These 6 rituals, processes, and tools fuel the design operating model<\/li>\n<li>How did the program get here?<\/li>\n<li>How did the team ignite design from day created<\/li>\n<li>This was a change in both people and structure<\/li>\n<\/ul>\n<p>With this new growth the way design operated wasn&#8217;t efficient and effective anymore<\/p>\n<ul>\n<li>It created issues for Designers and Developers\n<ul>\n<li>Designers always had to recreate what they were building<\/li>\n<li>Developers had to copy code from different code bases<\/li>\n<li>There was no versioning\n<ul>\n<li>When they copied things, they didn\u2019t know if it is the latest version<\/li>\n<\/ul>\n<\/li>\n<li>It also created issues for customers\n<ul>\n<li>The experience started to become inconsistent<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<p>This led to the creation of a design system<\/p>\n<p>How did they gather so much momentum for the creation of the front-end guild?<\/p>\n<p>How did the guild foster the adoption of the design system by others?<\/p>\n<ul>\n<li>They did not achieve this by enforcing a top-down approach instead they did this by collaborating<\/li>\n<li>Pulling in Designers and Developers from different teams to jointly evolve the design system<\/li>\n<li>They used a lightweight bottom-up approach<\/li>\n<li>They drove adoption through continuous selling \uf0e0 In some cases when a complex component is added it may require capability building so that teams are able to use the new components<\/li>\n<li>The Guild gathered momentum through bi-directional knowledge sharing:<\/li>\n<li>This is how they ignited the design system and front-end guild<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p>For this new structure &#8211; The Design Huddle is very important to enable designers to<\/p>\n<ul>\n<li>Understand what happens in other domains<\/li>\n<li>Align on a common design and language<\/li>\n<li>Negotiate on how to help other domains tackle workload challenges<\/li>\n<li>Helping if another design pod is overloaded<\/li>\n<li>Tackling capability needs<\/li>\n<li>a design operating model must continuously Analysis all different starting point<\/li>\n<\/ul>\n<p><strong>Next 3 Months<\/strong> \u2013 The scramble for quick pain relief<\/p>\n<ul>\n<li>Here you want to identify the root causes for the next 3 months\n<ul>\n<li>Experience Strategy &amp; Outcomes\n<ul>\n<li>Not messing with the bigger goals just sharpening the focus of where the design needs to be right there and then<\/li>\n<\/ul>\n<\/li>\n<li>Status of the Design System\n<ul>\n<li>Guidelines, tools, framework, rituals, governance etc.<\/li>\n<li>In this case &#8211; There wasn\u2019t one<\/li>\n<\/ul>\n<\/li>\n<li>Design Transparency across team\n<ul>\n<li>Maximize efficiency cross clusters by <strong>minimizing duplication<\/strong> of work<\/li>\n<\/ul>\n<\/li>\n<li>Find the relevant tools \u2013 quick things that needed to fix the broken system<\/li>\n<li>Try to help design be there from the beginning<\/li>\n<li>Boost UI development <strong>through Hackathons with Designers<\/strong>\n<ul>\n<li>Designers \uf0e0 Architects, business, developer, UX\/UI etc.<\/li>\n<li>The \u201cverticals\u201d will start to see the value in cross
